Rethinking Variance Analysis with AI
How Amazon uses AI to move from reporting to insight
Variance analysis is one of those finance tasks everyone agrees is important, yet almost nobody enjoys doing. Every month, teams compare actual results to budget or forecast, identify deviations, and explain what happened. In theory, this is where insight is created. In practice, it often turns into a slow and repetitive reporting exercise.
Too often, it feels like we are only scratching the surface. We do the work, produce the tables, and write the commentary, but rarely get to the real reason behind the numbers.
Most people in FP&A have seen the same explanations over and over again. Revenues are up because we sold more. Costs increased due to higher activity. Margins declined because of unfavorable mix. These statements may be correct, but they do not explain anything meaningful. They simply restate the outcome in different words.
What we really want to understand is the root cause. Why did we sell more? Was it pricing, promotions, customer behavior, capacity, or timing? Was it intentional or accidental? Is it sustainable or a one-off? Without this layer, variance analysis becomes a reporting ritual rather than a decision tool.
Amazon faced exactly this challenge, as described in this article. With a business of enormous scale and complexity, thousands of cost centers, products, and geographies generate variances every reporting cycle. Explaining them manually was not just time-consuming. It delayed decisions and tied up highly skilled finance teams with low-value work.
I believe this is a problem many companies struggle with.
This pushed Amazon to rethink the role of AI in FP&A. Not as a replacement for finance judgment, but as a way to remove friction and free up time for thinking.
Too much explaining, too little thinking
At Amazon, finance teams are deeply embedded in the business. They support decisions across logistics, retail, cloud services, marketing, and technology. Variance analysis is not an abstract task. It is a daily management tool.
But the mechanics were painful. Analysts pulled data from multiple systems, reconciled numbers, identified drivers, and then wrote narrative explanations. Much of this followed familiar patterns. Volume above plan. Timing effects. One-off impacts.
The issue was not a lack of insight. The issue was timing. By the time reports were finished, leadership discussions had often moved on. Finance spent more time describing the past than shaping what came next.
AI as a first-draft analyst
Amazon did not try to automate decisions. Instead, it focused on automating the first draft of analysis.
Using structured financial data, AI tools scanned actuals versus plans, detected material variances, and proposed initial explanations based on known drivers. Changes in volume, price, mix, timing, or operational metrics were linked automatically to financial outcomes.
The idea was simple. If human analysts follow a mental checklist when explaining variances, AI can do the same, just faster and at scale. It surfaces what changed, where it changed, and how big the impact was.
Instead of starting with a blank page, analysts start with a draft. Their role shifts from writing to reviewing, challenging, refining, and adding context.
What improved
The most obvious improvement was speed. Reports went out faster, which changed the nature of discussions with management. Variance conversations became more forward-looking because finance was no longer catching up.
Consistency improved as well. AI applies the same logic every time. It does not forget a driver or overlook a segment. This reduced noise and increased confidence that important movements would be flagged.
Most importantly, analyst time was used differently. Less copy-pasting. More questioning. Why did this happen now? Is it structural or temporary? What happens if the trend continues?
AI removed mechanical work so humans could focus on thinking.
Challenges and limitations
This was not a magic switch.
Data quality was an early challenge. AI can only work with what it is given. Inconsistent hierarchies, unclear driver definitions, and weak links between operational and financial data limited the quality of explanations. Amazon had to invest in data structure before results improved. This is a lesson we see in most AI use cases.
Trust was another issue. Some analysts felt the AI stated the obvious. Others worried about missing nuance. This was addressed by positioning AI clearly as a draft generator, not a decision-maker. Humans remained accountable for the final message.
There was also a learning curve. The quality of output improved as teams learned how to define drivers, set materiality thresholds, and ask better questions.
How far can AI go?
This is the question I keep coming back to.
If AI only sees high-level financial data, it will produce the same surface-level explanations humans already dislike, just faster. Selling more explains revenue changes, but it does not explain the business.
The real value of AI in variance analysis depends on the data it can access and connect. When financial results are linked to operational drivers, customer behavior, pricing actions, supply constraints, or marketing activity, explanations improve. Not perfect, but clearly more useful than generic commentary copied from last month.
Still, AI does not truly understand root causes. It infers them from patterns and relationships in the data. The richer and more connected the data, the better the explanation. The poorer the data, the more superficial the result.
This is where humans remain essential. Analysts know what is missing from the data. They understand context, priorities, and trade-offs. They can judge which variances matter, which ones will trigger a leadership discussion, and which can be ignored.
In practice, AI and humans work as a pair. AI prepares the ground by identifying patterns, quantifying drivers, and drafting explanations. Humans shape the message, add judgment, and connect the numbers to business reality.
The promise of AI in variance analysis is not that it replaces thinking. It is that it pushes us past the obvious, highlights patterns we might overlook, and forces better questions. Used this way, AI raises the bar for variance analysis instead of lowering it.
Lessons for other companies
The main lesson from Amazon is not about technology. It is about mindset.
Do not start by asking how AI can replace finance work. Start by identifying tasks that are repetitive, slow, and predictable. These are good candidates for automation.
Invest in structured data and clear drivers. Without this foundation, AI will disappoint.
Be explicit about roles. AI drafts. Humans decide. This clarity builds trust and drives adoption.
Finally, measure success by the quality of finance conversations, not by how advanced the technology looks.
Variance analysis should not be a monthly burden. Used well, AI helps turn it back into what it was meant to be: A way to understand what is happening in the business and decide what to do next.
